Three structural changes coincide in the same year and force you to rethink the method, not just tweak the figure.

1. Search is splitting in two

A growing share of searches is resolved inside ChatGPT, Gemini, Perplexity or Google’s AI Overviews, without a click to any website. If your company does not appear in those answers, you lose demand without any report recording it: the user never reached your site, so no metric drops. We cover this in our article on zero-click searches.

2. AI makes production cheaper, but not transformation

Producing text, creatives, video or code costs a fraction of what it did two years ago. But the savings in production do not turn into results if nobody redesigns the process, trains the team and measures the impact. That is where the real cost of AI sits.

3. Paid media is saturated

CPCs are rising, platform attribution is less and less reliable and many companies pay for conversions that would have happened anyway. Without measuring incrementality, paid media becomes a tax.

The conclusion for leadership is clear: the 2027 digital marketing budget must be built from business results, not from last year’s supplier list. To organise it, you need a simple framework.

The Run · Grow · Transform framework for allocating the digital marketing budget

Run · Grow · Transform is a framework that classifies every euro of the digital budget into three boxes (maintain, scale and bet) plus an unallocated fund. It adapts the classic 70/20/10 model to the digital and AI reality, and it lets you explain to the committee what each line is for.

Box

Indicative %

What it includes

Committee question

Run (maintain)

55-65%

Website and hosting, martech stack and CRM, measurement and tracking, baseline paid media, recurring content

What is essential so we do not lose what we already have?

Grow (scale)

20-25%

Incremental paid media, SEO and GEO, conversion rate optimisation (CRO), new content formats

What has proven its return and can take more investment?

Transform (bet)

10-15%

AI pilots, process automation, new channels or markets

Which bet, if it works, changes our cost or revenue curve?

Reallocation fund

10%

Unallocated on 1 January

What has worked this quarter and deserves more?

Example: a €400,000 digital marketing budget

Box

%

Amount

Run

60%

€240,000

Grow

20%

€80,000

Transform

10%

€40,000

Reallocation fund

10%

€40,000

The reallocation fund is the piece that adds the most value and the one fewest companies use. It is released in quarterly reviews in favour of the initiatives that have beaten their KPIs. That way the budget rewards what works instead of repeating what was decided in October.

The percentages depend on maturity: a company with a weak digital base will need more Run in the first year; a very mature one can raise Transform to 20%. To know which case you are in, the first decision is to measure your starting point.

Decision 1: know where you start before setting the budget

A digital maturity diagnostic is the analysis of a company’s measurement, website, channels, AI use and visibility before deciding how much to invest. A company at level 2 out of 5 that invests like one at level 4 buys tools it cannot use and campaigns it cannot measure.

Before discussing figures, the committee needs answers to five questions:

Is measurement reliable? Do GA4, the CRM and the ad platforms tell the same story?

Does the website convert? What is its conversion rate and how does it compare with the sector?

Where do customers come from today? What % depends on a single channel?

What level of AI use does the team have? Individual and anecdotal use, or redesigned processes?

Do we appear in AI answers when someone looks for a supplier like us?

If the answer to the first question is “no”, the first line of the digital marketing budget is fixing measurement. And a website built for users and for language models is now part of that asset, as we explain in our guide to building a website with AI.

If 2027 requires a new or evolving website, you can estimate it with the website budget configurator.

Decision 4: open a budget line for AI visibility (GEO)

GEO (Generative Engine Optimization) is the set of actions that make a brand appear and be cited in the answers of ChatGPT, Gemini, Perplexity and Google’s AI Overviews. In 2027 it deserves its own line within Grow.

The question the CEO should ask in the committee is simple: “What does ChatGPT answer when someone asks for a supplier like us?”. Almost no company knows, and almost none has it budgeted.

A GEO line usually includes:

A visibility audit across the main generative engines against your competitors.

Citable content: clear definitions, proprietary data, FAQs and comparisons.

Structured data (schema) and consistent company profiles across all platforms.

Third-party mentions: media, directories and reviews, which is where models draw much of their answers from.

Monthly tracking of citation share.

GEO does not replace SEO: it extends it. If you want to see how far automation goes, look at what AI agents for business cost and why they fail.

Step 2: budget the five cost lines of each use case

Cost line

What it includes

Typical weight

Licences

Tools and user seats

Low

Consumption

API and tokens depending on usage volume

Variable

Integration and data

Connection to CRM, ERP or website; data cleaning

Medium

Training and change management

Process redesign, training, support

High

Governance and compliance

Usage policies, legal review, AI Act, data protection

Low-medium

Training and change management is the line everyone cuts and the one that decides success. BCG’s 10-20-70 rule sums it up: 70% of the value is in people and processes. Those that repeat last year’s budget plus an increase will pay the cost of catching up.

The first step takes five minutes: measure your company’s digital maturity with the digital maturity scorecard (in Spanish) and walk into the committee knowing where the biggest return is.
